An ingredient can work on paper and fail on price or supply. A growing market can still be a poor fit for your portfolio. You need those answers together before committing the next round of work.

## From one material to the whole portfolio.

**Example findings**

**Ingredient substitution: A pea and rice blend adds 2.4p a bar, and two makers can supply it.**

- Pea and rice blend: As good as whey for protein, and the bar stays soft for 9 months. Two makers can ship 450 tonnes a year between them.
- Faba and rice blend: The cheapest of the three. Its one maker has only 120 tonnes free this year, so it works as a second source.
- Potato protein: The best protein of the three, but it sits just under the 3p limit and its one maker has only 60 tonnes.

**Technology scouting: Silicon anode cells: packs 22% lighter, with cells ready in 2027.**

- Silicon anode cells make the pack 22% lighter, from 640 g to 500 g, at the same run time.
- Two cell makers plan silicon anode cells for tools in 2027. Lithium metal is not due before 2030.
- Silicon anode patents are spread across 11 owners, so no single firm controls the technology.

**Portfolio prioritisation: Triple frozen snacks to £2.7m. Fund it from bakery and plant-based.**

- Frozen snacks grow 9% a year at a 30% margin. Their budget triples, from £0.9m to £2.7m.
- Plant-based growth has slowed from 14% to 4% a year, and it earns your lowest margin.
- Bakery is half your sales but grows 1% a year. Keep it strong, on half the budget.

**New product demand: At $900, a third of dentists would buy. Busy whitening practices lead.**

- 34% would buy at $900, above the 30% your plan needs. At $1,100, only 19% would.
- Practices that whiten 10 or more patients a month lead: 55% of them would buy.
- No cord is the draw: one lamp can serve two chairs. A longer warranty would win the doubters.

**Product & supply monitoring: Cocoa is up 6%. Dark bars lose 2 margin points from July.**

- Cocoa up 6% in a day. Your dark bar margin falls from 34% to 32% in July, when the cocoa you bought ahead runs out.
- Your main grinder is full until October. Book the autumn range with your second grinder this month.
- A rival dark range lands in May. At £2.20 a bar, 10p under yours. Watch its first sales before you change your price.
